In 2017, 10Clouds — a fast-growing Polish software house specializing in custom digital products, blockchain, and high-quality mobile & web development — approached me for help. The company was scaling quickly, delivering impressive work for international clients, but internal processes were starting to crack under pressure. Project management felt reactive, cost overruns were becoming frequent, sales estimates were optimistic rather than realistic, and there was a disconnect between what was sold and what engineering could reliably deliver. Leadership wanted sharper control over project economics, happier clients through better transparency, and a foundation for sustainable growth.Challenges

My Approach
I joined 10Clouds to stabilize key projects first and then build lasting process improvements across delivery and sales.I started by taking ownership of the most critical (and troubled) client projects: diagnosing blockers, resetting scope and expectations, and implementing lightweight agile practices to restore control and momentum. I personally coached delivery leads, developers, and product people on disciplined estimation, risk management, sprint planning, and transparent progress tracking.Next, I shifted focus to the bigger picture — bridging sales and delivery. I redesigned the sales-to-delivery handoff: introduced structured discovery workshops, realistic scoping templates, risk-adjusted estimation models, and clear success criteria agreed upon before contracts were signed. I also trained the sales team on speaking the language of predictability and value, so they could sell confidence instead of just features.Finally, I helped embed lightweight governance: regular portfolio reviews, margin tracking per project, and feedback loops that fed real delivery data back into future sales conversations.
